And because this is completely out of spite (and boredom, but mostly spite), I basically just wrote whatever came to mind. Not sure if this even counts as spoilers since it's essentially a fix-it, but there's your warning just in case.
To get the positives out of the way first, Snowtuft doesn't die and escapes with Rootspring, Bristlefrost and Shadowsight. He's the main cat who ends up convincing the other Dark Forest cats to stand against Ashfur and after being defended by the more morally gray StarClan cats (ex: Skystar) is given a chance to join StarClan as a sort of trial run, as well as some other redeemed Dark Forest cats. A Purgatory-like place is created for them as a result.
Bramblestar and Squirrelflight both die after sacrificing their lives to defeat Ashfur once and for all. Ivypool is later named ThunderClan's new leader since she's the only cat I can actually think of who's even remotely qualified for the job. As a result, I have no idea who her deputy would be, but definitely not Lionblaze, that's for sure.
Mapleshade is a secondary antagonist and acts as a sort of foil for Bristlefrost and Rootspring. At some point, she tries to give the whole "join me" speech, attempting to use their own love for each other against the Clans and even using her own experiences as an example, as well as that of other doomed forbidden relationships. Naturally, they reject her, but her words—as well as Sunrise's, for that matter—never completely go away, either. She eventually dies a second time thanks to a certain deformed tom.
Throughout the book, the characters become influenced the longer they stay in the Dark Forest, almost as if the Forest itself is feeding on their insecurities, to the point where they wonder if returning to the world of the living is even worth it, let alone defeating Ashfur. But just as they helped him, Snowtuft returns the favor and gives the protagonists a renewed sense of hope.
The death toll for the living is much higher, Bramblestar and Squirrelflight besides. Graystripe still dies as well, as do most of the cats who were around in TNP, and it's made pretty clear that he'll be with both Silverstream and Millie. Dovewing also dies defending Ivypool.
After Ashfur is defeated, the Clans begin to question StarClan's wisdom and the scene basically callbacks to various points in the series where the ancestors have been less than helpful, including letting Ashfur into StarClan in the first place. StarClan initially tries to defend themselves until they can't. The warrior code is also called into question, leading to the leaders agreeing to amend it.
I still kinda like the idea of one of the main characters dying, and because Shadowsight has been through so much already and Bristlefrost has the potential to become a future leader, Rootspring is the one who dies, specifically due to the Dark Forest having such a negative effect on his powers that it creates a sort spiritual backlash, but both he and Bristlefrost are grateful for the time they had together.
Alternatively, they become an official couple as the Clans slowly but surely do away with the borders. Either way, Spotfur's kits are born two moons later, with one of them being named after Stemleaf and it's implied that Bristlefrost will eventually mentor one of them in the future.
